Putting Problem-Solving into Practice
Following the implementation of visual management, the executive committee wishes to take its Operational Excellence initiative a step further by adopting Structured Problem Solving. All managers must participate in an awareness-raising session and then implement a concrete solution in their own departments. In collaboration with the Operational Excellence lead, Cubik first facilitated two pilot sessions, followed by a special session for the executive committee, and then managed the remainder of the rollout over the course of one year.
It would have been a sure thing if:
- Managers find methods that are applicable in their specific contexts
- Managers are launching employee stock purchase plans that were initiated during training
The process:
- Preparation of managers for the session by the EO coordinator (e-learning on the basics of EO and phone calls with participants)
- 1-day training session per group of up to 10 people
The Operational Excellence lead was present to explain the purpose of the process and provide clarification on the case studies as needed.
Start by working in small groups to solve real-world problems in order to understand the impact of the proposed methods.
- Support for managers from the EO advisor to finalize the Structured Problem-Solving Resolutions (RSP) initiated during training.
8 training sessions completed
73 managers put into action
Our results:
- Very high level of satisfaction with both hot and cold dishes.
- The executive committee is very pleased with the initiative.
- A large number of managers who have launched employee stock purchase plans.
- 13 RSPs completed in less than 6 months, with the support of the operational teams.
